How Microsoft Changed the Equation

In 2017, Sam Altman asked Microsoft for $300 million worth of free cloud computing services to power OpenAI's research. Microsoft's AI team responded with skepticism, according to documents. As one executive noted, they saw "no value in engaging with OpenAI." Microsoft thought its own AI research was ahead of OpenAI's work at the time. The company's public relations team also worried: if they helped OpenAI, would that look like they were betting on machines becoming smarter than humans—not a great message.

Then there was the money problem. Microsoft calculated it would lose roughly $150 million over several years providing those free cloud services. But OpenAI's hunger for computing power turned out to be even bigger than expected—they used the cloud services twice as fast as originally projected. That's an expensive mistake.

So why did Microsoft stick with it? The court documents suggest one key reason: the company worried that if it said no, OpenAI would turn to Amazon instead, which dominated cloud computing at the time. In plain terms: OpenAI accused Musk of deliberately destroying documents or messages that were supposed to be preserved for the case. The accusation highlights how contentious things had become.

The discovery process uncovered a trove of private communications between AI industry leaders—emails between Sam Altman and OpenAI's Ilya Sutskever, diary entries from Greg Brockman, meeting notes about how the organization should be structured.
